How SunIce and SuCasa Built a Scalable Operating System to Track Orders, Team Capacity, SOPs, and Finances in 2 months

The Challenge
Wyatt’s company was growing. With more orders needed to fulfill his clients he wasn’t able to keep track of everything.
Also, he needed to constantly tell his team members what to do, and when to do it, and how to do it, so he didn’t have time to focus on growing the business and was stuck in the day-to-day of it.
50% of his workweek was creating orders, tracking orders and telling team members what to do and how.
Our Solution
Step 1: Discovery and planning. We drafted how his workspace was going to be, including areas for operations and order management, as well as SOPs and tasks.
Step 2: Define the main process. Before getting into Notion, we defined his whole fulfillment process in Whimsical. It’s not advisable to skip this step, as the whole Notion system will depend on the process.
Step 3: Build the main ops system. We created the main system, which consisted of tracking his raw materials and finished goods orders. We gave the system the ability to create tasks automatically, upload POs and invoices, and even track financials (raw material cost, shipping cost, margin…)
Step 4: Build task management and SOPs. Our main objective was that Wyatt didn’t need to spend time managing operations, so we made it so every task along the order fulfillment process was created automatically, next to their SOP, and assigned to the right person every time.
Step 5: Build sales systems. Once he got out of operations, we wanted to improve his sales systems. We created an outreach and follow up system so his sales team always knew who to contact by when, and Wyatt had visibility on the main sales KPIs like Number of leads contacted or New menus converted.
The results
Wyatt is now completely out of the order fulfillment operations (reduced workload by 50%)
Thanks to that, he’s starting new businesses on the side
His sales team is more efficient than ever and Wyatt can easily see where they should move next
Wyatt now knows exactly how well or not so well his company is doing thanks to the automated KPIs
In the end, Wyatt now feels confident to keep growing his company and his team.
